Untangling The Buyer Journey And Unlocking More Revenue

The client's highest-value product was generating only 13% of subscription revenue, not because of demand, but because prospects couldn't find it. The homepage buried their Tier 3 demo under unrelated CTAs, and the pricing page tried to serve three different buyer intents at once.

Project Context

Client Profile: Anonymized (Subscription Software / Physio & Rehab Clinics)

Objective: Route high-value buyers to the top-tier demo and lift subscription revenue

Timeline: 6-Month Contract

Status: Protected by Non-Disclosure Agreement

The business context

A High-ARPU Product Hidden Inside An Education-First Brand.

The revenue problem. The platform had three products: Continuing Education (CE), Patient Engagement (HEP/Telerehab), and Practice Management (Tier 3). Tier 3 represented less than 0.3% of the user base but contributed 13% of subscription ARR. A 1% absolute increase in Tier 3 penetration would nearly double ARR without increasing traffic.

The website problem. The homepage treated all visitors the same. Clinic owners looking for Practice Management software landed on the same education-first homepage as physical therapists looking for CE courses. There was no clear "I run a clinic" entry point.

The pricing problem. The pricing page collapsed three completely different buyer intents, evaluating Practice Management, checking education access, and logging into existing accounts, into a single, undifferentiated page. High-intent Tier 3 buyers couldn't tell how to proceed. Pricing behavior was impossible to interpret.

The strategic question. How do you separate high-ARPU buyers from education traffic, and guide them into a demo-first sales motion, without alienating the existing education community that drives brand trust?

The work

Two High-Leverage Fixes That Made Tier 3 Revenue Accessible.

I didn't rebuild the entire site. I fixed the two pages where Tier 3 revenue was being lost, the homepage and the pricing page.

1Fix #1, Homepage

Make Tier 3 Obvious At First Contact.

The homepage became a revenue router.

The problem

Clinic owners arrived at a homepage that led with Continuing Education. The primary navigation, hero CTAs, and page structure all assumed the visitor was a physical therapist looking to learn , not a business owner evaluating practice management software. Tier 3 buyers had to hunt for the right path, and most didn't bother.

What I did

I introduced a clear "I run a clinic" entry point on the homepage that visibly outranked education paths. This wasn't a minor navigation tweak, it was a fundamental shift in how the homepage acknowledged different visitor intents.

I also created a secondary Patient Engagement page to separate HEP/Telerehab (a lower-ARPU product often bundled with education) from the core Practice Management path. This gave each product its own conversion surface and prevented Patient Engagement from diluting the Tier 3 demo motion.

The homepage now routes clinic owners directly into a demo-first evaluation experience with US-relevant language (cash-based practices, multi-location operations, operational efficiency) so buyers recognize fit instantly.

The result

Tier 3 buyers no longer had to decode an education-first homepage. The path from "I run a clinic" to "Book a demo" became direct, visible, and frictionless.

2Fix #2, Pricing page

Pricing Page Intent Separation.

The pricing page became a decision surface, not a catch-all.

The problem

The pricing page was doing three jobs at once:

  • Helping clinic owners evaluate Practice Management
  • Showing CE subscribers what their membership included
  • Providing a login shortcut for existing users

This created three problems:

  • High-intent Tier 3 buyers couldn't tell how to proceed. Generic "Get started" CTAs didn't signal whether they'd enter a demo flow, a free trial, or a self-serve signup.
  • Pricing behavior was uninterpretable. Page visits inflated engagement metrics but suppressed conversion because the page mixed evaluation, access, and login intent.
  • US buyers hit regional pricing confusion. The pricing page mixed currencies and markets, so buyers couldn't tell which plan applied to them.

What I did

I restructured the pricing page to segment by intent and market context:

  • Practice Management evaluation (Tier 3) routes into a demo-first path with clear "Book a quick demo" CTAs
  • Education/HEP access separates CE membership pricing from operational software evaluation
  • Telerehab access gets its own distinct positioning

I replaced generic "Get started" actions with intent-specific CTAs so each visitor type knows exactly what happens next.

For US Tier 3 buyers specifically, I ensured they were routed into demo-first evaluation paths (not self-serve assumptions) and that pricing language reflected US market realities (cash-based practices, insurance independence, operational ROI).

The result

The pricing page stopped being a decision bottleneck. Tier 3 buyers could immediately see how to book a demo. CE learners could access membership details without noise. Pricing behavior became interpretable, and therefore optimizable.

Results

161% Increase In Tier 3 Demo Requests.

Homepage-to-demo conversion for clinic owners rose 161% within the first 30 days post-launch. Pricing page bounce rate dropped 34%, and intent-separated CTAs routed the right buyers to the right path.

Engagement duration: 3 weeks from audit to live.

Why this approach

What Made These Fixes Work.

It respected the existing brand trust. The brand's education community is what makes the brand credible. The homepage didn't abandon that, it created a parallel path for clinic owners so both audiences could self-select into the right experience.

It optimized for the highest-leverage conversion point. Tier 3 was already contributing 13% of ARR from 0.3% of users. A small increase in Tier 3 penetration had disproportionate revenue impact, so I focused on removing friction from the Tier 3 demo motion, not increasing traffic.

It made buyer intent legible. When the homepage and pricing page collapse multiple intents into one surface, conversion suffers and analytics lie. Separating intents made it possible to measure what was actually working, and optimize from there.

The strategic insight

The Real Blocker Wasn't Traffic. It Was Clarity.

The client didn't need more visitors. They needed the right visitors to find the right path without friction. The homepage was losing Tier 3 buyers before they ever reached a product page. The pricing page was losing them at the moment of decision.

By creating clear separation, "I run a clinic" vs "I'm here to learn," and "evaluating Practice Management" vs "checking my membership", I turned both pages into revenue routers instead of neutral surfaces.

The lesson: when high-ARPU buyers can't find themselves in your homepage or your pricing page, they leave. Fixing that isn't a redesign. It's strategic clarity applied to the two pages where revenue decisions actually happen.

When your homepage and pricing page can't tell a clinic owner apart from a learner, you're not losing traffic, you're losing revenue at the exact moment the buyer is ready to act.

This is the kind of conversion work I do for SaaS companies. If your pricing page is a catch-all or your homepage buries your highest-value product, let's talk.
